© Harbor & Pine Advisory. A made-up business for demonstration.

Harbor & Pine Advisory is a made-up business. Every number and quote inside the frame, and the effect size of each fix, is an illustrative example, not a client result. Real effect sizes come from tests on a real page, and that is the work: each change here is a hypothesis we would test.

BEvery kind of traffic

Cold, warm or hot, each needs a different page.

A blog reader, an ad click and a returning subscriber are not the same visitor. We work on the page before the page, the page itself and the step after it.

The whole funnel, one thread

  1. Attract

SEO, AEO, ads, content, email, social

  2. Convince

    Message, proof, design, speed

  3. Convert

    Offer, form, checkout, booking

  4. Keep

    Follow-up, onboarding, upsell, referrals

Conversion work runs under all four, on every hand-off between them

Ads, SEO and AEO are the top of the funnel. We improve those, the pages they land on, the final step and what follows, with one positioning and one measurement. That is why a gain in one place is not lost in the next.

Pick a traffic source

: Cold

Researching, not buying. Wants an answer and has no reason yet to trust you.

Buying intent1 / 5

Patience on the page4 / 5

Cold: researchingWarmHot: ready

The page’s job

Earn trust with the answer, then offer one relevant next step that fits what they just read.

We measure: Reader to service-page rate, and email sign-ups per article

What we change

  • Contextual calls to action inside the article, matched to its topic
  • A related offer in place of a generic "contact us"
  • A way to stay in touch: the guide, the checklist, the newsletter
We also run the trafficSEO and content

Who is easiest to convert, and who forgives the least?

Buying intentPatience on the page

A qualitative guide from our experience, rated 1 to 5. It is not measured data, and your own sources will differ. The point: high intent with low patience (ads, email) needs speed and match, while low intent with high patience (blogs) needs trust and a gentle next step.

BThe whole funnel

Where your visitors quietly leave.

Traffic from any source gets people to the door. Five places decide whether they walk in. Click each one.

  1. Visitors drop at every stage. Click one.

Did the promise that brought them match what you deliver?

What you see

  • Plenty of traffic from blogs and search, few visits to service pages
  • Ads and emails promise one thing and the page says another
  • Readers finish the article and then leave

Usually because

  • No path from the content to the offer that fits it
  • The ad, snippet or email sets an expectation the page does not meet
  • The wrong people arrive, because the source attracts the wrong intent

What we change

  • Contextual next steps inside content, matched to the topic
  • One promise carried through ad, snippet, email and page
  • Better targeting and clearer expectations at the source

How we measure it: Click-through to the next page, and the share of visitors who match your ideal buyer

BIs this you?

Tick what sounds familiar.

Most leaks have a signature. Pick the ones you recognize and see where we would look first.

Symptoms you recognise

Tick everything that sounds like your site

Pick a few on the left. We will show where the leak probably is and the first moves we would make.

Check it properly with us

A quick guide from what you tick. A real diagnosis uses your data.

BThe cost of the leak

Better pages beat bigger budgets.

Move the numbers to your own. The gap between the two columns is money you are already spending.

Today

40

leads a month

$125 each

After

52

leads a month

$96.15 each

Same traffic cost, 12 more leads a month. Getting there by buying more traffic alone means about $1,500 more in spend, every month.

Arithmetic, not a promise. What a page can gain depends on your offer, market and traffic.

Traffic is rented

Conversion is what you own.

Stop paying again and again for visits that leave. Improvements to the page keep paying on every click that follows.

Twelve months, the same budgetIllustration
  • Ad spend: the same visits, bought again every month
  • Page fixes: each one keeps working on every later click

BResearch first

We find the reason before we change a pixel.

Guessing is how teams burn months on button colors. Seven kinds of evidence tell us what is actually in the way.

  • Funnel analytics

Where do people leave, and on which device?

Step-by-step drop-off from the first view to the final action, segmented by source and device.

  • Recordings and heatmaps

What do they try to do, and what gets in the way?

Watching real sessions for rage clicks, dead taps, confusion and hesitation.

  • On-page surveys

    What almost stopped them?

One short question at the right moment, answered in their own words.

  • Customer interviews

Why did they choose us, and what else did they consider?

Short conversations with recent buyers, mapped to the page.

  • Review mining

    What language do customers use?

Patterns from your reviews, competitors’ reviews and support tickets.

  • Usability testing

Can a stranger do it without help?

Five people, one task each, recorded and reviewed for friction.

  • Speed and QA

Does it work on a mid-range phone on mobile data?

Core Web Vitals, form and checkout errors, and cross-browser checks.

BICP language

Say it the way they say it.

Pages convert when buyers feel understood. Pick a buyer and flip between generic copy and copy in their language.

Searches in a hurry, comparing three local firms on a phone.

What they say

  • "need someone today"
  • "how much before you start"
  • "will they actually turn up"

Example copy to show the difference. Real copy comes from your own customers.

Where the words come from. We do not invent them.

  • Reviews

Yours and your competitors’. The phrases customers repeat are the phrases to use.

  • Sales and support calls

The first thing they ask and the last thing that worries them.

  • Search queries

What they type before they know your name, from search data and on-site search.

  • Surveys

One question on the thank-you page: what almost stopped you?

  • Interviews

Twenty minutes with recent buyers about the day they decided.

BPsychology on the page

How people actually decide.

Twelve principles we build into pages, each with the honest line we do not cross.

  • Social proof

    Trust

People look at what others like them chose, especially when they are unsure.

    How we use it

Verified reviews and named clients beside the action, matched to the visitor’s situation.

The line: Real reviews, quoted exactly. Never invented numbers or live-visitor counters.

  • Authority

    Trust

We follow credible experts, and credibility is judged in seconds.

    How we use it

Credentials, ratings, press and a named person who stands behind the page.

The line: Only credentials you can show. A badge you cannot back up costs more than it earns.

  • Reciprocity

    Trust

When we receive something useful first, we are more willing to give something back.

    How we use it

A free teardown, calculator or checklist before asking for a commitment.

The line: The gift is genuinely useful on its own, not a trap to collect an email.

  • Message match

    Clarity

People stay when the page continues the thought that brought them there.

    How we use it

Headline and first screen echo the ad, the search or the email, in the buyer’s own words.

The line: The page delivers what the ad promised. Never bait and switch.

  • Cognitive load

    Clarity

Every extra element, word or decision costs attention, and attention runs out.

    How we use it

One goal per page, short blocks, plain words, a clear visual path to one action.

The line: Simplify, do not hide. Important terms stay visible.

  • Anchoring

    Clarity

The first number we see colors how every later number feels.

    How we use it

Show the cost of the problem or the premium option first, then the recommended plan.

The line: The anchor is a real price or a real cost, not a fake "was" price.

  • Loss aversion

    Motivation

A loss feels about twice as strong as an equal gain.

    How we use it

Frame the cost of staying put: the leads you are paying for and not getting.

The line: Honest arithmetic, not fear. Never exaggerate the downside.

  • Commitment and consistency

    Motivation

Small first actions make bigger ones feel natural.

    How we use it

A one-question first step, a quiz or a calculator that leads into the form.

The line: Each step is honest about where it leads.

  • Scarcity, when it is real

    Motivation

Limited supply or time makes an option feel more valuable.

    How we use it

Real capacity limits, such as the number of projects we start a month.

The line: No fake countdown timers, no invented stock levels.

  • Risk reversal

    Friction

Fear of a bad decision stops more purchases than price does.

    How we use it

Plain guarantees, a low-risk first step, clear cancellation and what happens next.

The line: Only promise what you will honor, and say it simply.

  • Hick’s law

    Friction

Decision time grows with the number of options.

    How we use it

Three plans at most, one marked as the recommended starting point.

The line: Fewer choices, not fewer facts.

  • Goal gradient

    Friction

Effort speeds up as the finish line gets closer.

    How we use it

Progress indicators on multi-step forms and checkouts, with the first step already done.

The line: The progress shown is true to the steps remaining.

Persuasion, not manipulation.

Tricks can lift a number for a week. They cost you refunds, reviews and repeat customers for years. Here is what we will not do, whatever the test says.

  • Fake countdown timers or "only 2 left" messages that reset
  • Invented reviews, counters or "12 people are viewing this"
  • Confirmshaming, such as "No thanks, I hate saving money"
  • Pre-ticked boxes and hidden costs that appear at checkout
  • Cancel flows built to be hard to find

BBefore and after

Every change is a test. Every test is reported.

Winners, flat results and losers all go in the report. The flat ones teach as much as the wins.

Hypothesis

Because paid visitors leave within seconds, a headline that states their problem will lift enquiries from this page.

BA/B testing, done properly

Enough traffic. Enough patience.

A test is only worth running if the page can produce a trustworthy answer. Check yours.

Can your page be tested?

Per variant

21,106

In total

42,212

Run time

5 wks

Test calendar, in full weeks5 of 12

Workable. We would run it for full weeks and not call it early.

Standard setup: 95% confidence, 80% power. Real plans also account for seasonality.

Five ways tests lie, and how we stop them

  • 1

    Stopping early

Peeking at a test and ending it at the first good-looking number produces false winners. We fix the sample size and the minimum run time before the test starts.

  • 2

    Too little traffic

A page with a few hundred visits a month cannot detect small changes. We say so, and test bigger changes or use research instead.

  • 3

    Sample ratio mismatch

If a 50/50 split does not come out near 50/50, something is broken in the setup and the result cannot be trusted.

  • 4

    Novelty and weekday effects

Behavior shifts across the week and early excitement fades. We run in full weekly cycles, never shorter than two.

  • 5

    Winning the wrong metric

A form that gets more leads and worse leads is not a win. Every test carries a quality guardrail, tied to revenue where we can.

From the minute we started with this group they have been excellent. Their knowledge on building our website was second to none, how patient they were with our whole team was incredible, and the finish product is better than we could have asked for. Even after our website launched, they still reached out to us to see if we needed anything. Thank you!

BAbout CRO

Questions people ask before they start.

Every objection we hear, answered in the open. Hiding answers behind clicks is the opposite of what we preach.

Fit

“Does CRO work for organic and blog traffic, or only for ads?”

It works for every kind of traffic, and it is often more valuable on traffic you do not pay for per click. Cold readers from blogs and search need a different path from ad clicks: trust first, then one relevant next step. We improve the final step, such as the form, the offer and the page, and the steps before it, such as the links from your content to the service page that fits. The goal is the same for every source: turn attention into customers.

Answered in the open

Results

“What does a good conversion rate look like?”

It depends on your offer, price, traffic source and industry, so be careful with benchmarks. A cold paid audience on a high-priced service converts far lower than people searching for your brand. The useful comparison is your own rate before and after a change, on the same kind of traffic. We set that baseline first and measure against it.

Answered in the open

Testing

“How does A/B testing work?”

We show half of your visitors the current page and half a changed version, at random, and compare how many in each group take the action. To trust the result, we fix the sample size and run time in advance, run for full weekly cycles, and check a quality metric alongside the main one. A test needs enough traffic to detect the change we expect, which is why we calculate it before starting.

Answered in the open

Results

“Can you guarantee a conversion lift?”

No. No honest agency can, because results depend on your traffic, offer and market. What we do guarantee is the method: tracking you can trust, research before changes, written hypotheses, tests that are sized properly, and reports that include the tests that lost. Some tests win, some are flat, and each one teaches us something about your buyers.

Answered in the open

Method

“Do you use psychology and persuasion on the page?”

Yes, and honestly. We use social proof, authority, anchoring, risk reversal and message match because they reflect how people decide. We do not use fake scarcity, invented reviews, confirmshaming or hidden costs. Those can lift a number for a week and damage trust, refunds and your brand for much longer.

Answered in the open

Results

“How long until we see results?”

The first week is tracking and research. The first tests usually launch within a few weeks, and each runs for at least two full weeks, longer on lower traffic. Some fixes, such as broken forms or slow mobile pages, pay off immediately without a test. Compounding gains come from running a steady program over months.

Answered in the open

Fit

“Will you work on our existing site, or do we need a redesign?”

We work on your existing site wherever we can: your platform, your pages, your ads. If research shows the structure itself is the problem, we will tell you and show the evidence before suggesting a redesign. Many sites do not need one. They need the right five pages fixed.

Answered in the open

Cost

“What does CRO cost?”

It depends on your traffic and how much there is worth testing, so we price it after a free conversion teardown rather than quoting blind. Every engagement includes a dedicated growth manager working with our internal research, design and development team.

Answered in the open

Method

“What do you need from us to start?”

Read access to your analytics and ad accounts, your website, and a short conversation about what a good customer is worth. If you can also share a few recent customers to speak to, plus reviews and support tickets, the research gets sharper and the first tests land faster.

Answered in the open

Basics

“What is conversion rate optimization?”

Conversion rate optimization is the practice of increasing the share of your visitors who take a valuable action, such as buying, enquiring, booking or signing up. It combines research into why people do not act, changes to the page, the offer and the copy, and controlled tests to prove each change helped. It does not add traffic. It makes the traffic you already pay for work harder.

Answered in the open

Fit

“When should I invest in CRO instead of more traffic?”

When you already pay for visits that do not turn into enough enquiries or sales. If your ads get clicks and your pages do not convert, more traffic means paying more for the same leak. A rough test: if doubling your conversion rate would be worth more than doubling your ad spend, start with conversion. If you have very little traffic, research and bigger changes come before testing.

Answered in the open

Fit

“How does CRO fit with SEO, AEO and paid ads?”

Those services bring people to you. CRO decides what happens next. SEO, AEO and ads fill the top of the funnel, and conversion work improves the hand-offs between each step and the sale. We run them together on purpose: the same positioning, the same buyer language and the same measurement across traffic, pages and follow-up, so a gain in one place is not lost in the next.

Answered in the open

Testing

“How much traffic do I need to run A/B tests?”

It depends on your current conversion rate and the size of change you want to detect. A page converting at 2 percent usually needs several thousand visitors per variant to detect a relative lift of 20 percent. Use the calculator on this page for your numbers. If your traffic is too low, we use research, user testing and bolder changes instead, and tell you plainly.
